A self-funding river restoration company for Sydney, beginning with the Parramatta River.

01The Issue

A heavily contaminated river, and cleanup efforts that barely scratch the surface

For over 750,000 people living along the Parramatta River catchment, including many local Indigenous communities with deep cultural ties to these waterways, clean, safe access to the river is not a luxury. A lack of business initiative and proactive problem-solving has left current cleanup efforts minor and ineffective in the long term.

02The River's Story

A river with a long memory

A fishery first

For tens of thousands of years the Parramatta River fed the Wallumedegal, Burramattagal and Wangal peoples. Its eel fishery was so central that Parramatta takes its name from Burramattagal, the place where the eels lie down.

Trading and travel routes

The river and its foreshores formed a network of fishing grounds, camps and trading routes, linking the clans of the harbour long before the colony arrived.

A river that can no longer feed anyone

Today, NSW Health advises against eating any seafood caught west of the Harbour Bridge, with elevated dioxins detected in the river's fish.

Former glory

We are locals. We grew up on this river, and we want to see it restored to what it was: swimmable, fishable and alive.

03The Product

The River Guardian, functional infrastructure for river restoration

Meet the River Guardian. Each Guardian is a solar-powered, whale shark-shaped cleaning vessel that skims macro- and micro-plastics while carrying commissioned Indigenous artwork on its hull. Our first fleet, the Eora Guardian, launches on Wallumedegal Country in Ryde.

Following our prototype sketch exactly: the waterline cuts the hull, the dot-patterned top rides above the surface, and below the water the deep catchment net holds the night's catch, up to 100 kg or a full cubic metre, plain to see in its stomach.

Solar-powered and self-piloting

Solar charging and GPS-guided routes, with inbuilt weather and pressure monitors that tell each Guardian when conditions turn, and when it is time to head home.

Safe around marine life

AI detection separates rubbish from fish and other wildlife before collection. If something large bumps the hull, a harbour bull shark, say, pressure sensors send the Guardian straight back to its pod.

Weather-linked, no-risk deployment

Each Guardian's GPS is connected to a live weather monitoring system. If dangerous conditions are forecast, storms, high winds or flood-rated flows, the fleet simply does not deploy, so there is no risk of vessel damage.

The nightly sift

9:30pm to 6:30am, while the ferries are tied up. Jet propulsion covers 20+ km a night, up to 1.08 million m² of waterway, or about 756,000 m² at 70% effective collection time.

100 kg contained capacity

A full cubic metre of internal storage, capped at 100 kg depending on the material. Everything stays inside the hull, nothing trails behind the unit.

Pod stations

Each Guardian returns automatically to its onshore pod, which acts as dock, charger and catch storage until our crew weighs, sorts and logs the haul.

Art and open data

Commissioned Indigenous artwork on every hull, and every night's catch published to the open Trash Ledger for anyone to inspect.

Councils already spend heavily on the symptoms, patch-ups, pumps and monitoring. A RiverGuardian contract redirects that money to removing the source, every night, with every kilogram accounted for.

A financially self-sustaining restoration service

RiverGuardian runs on annual council and utility contracts, not donations or grants. The model stays lean: at maturity, 120 Guardians are serviced by a crew of about fifteen, one for every two of the roughly thirty stations, and expansion spending stops once Sydney is covered.

Full Sydney fleet by Year 6. From then on we replace only ~12 units a year at ~$7,500 each, roughly $90k annually.

Around fifteen crew, one for every two stations, hand the sorted catch to recycling-company collectors when the Guardians dock, and make sure each unit is charging properly. At least one in five crew are Indigenous Australian women.

A second revenue stream: the material itself

Around 60% of collected material is recyclable. After allocating 25% of recyclables to Indigenous artists, the remainder is sold, roughly $190–$192 of revenue for every tonne of rubbish collected. This sits on top of council contract fees.

Projections are an expected-case operating model, not a guarantee. Figures are before tax, interest/finance costs and accounting depreciation. Actual recycling revenue depends on sorting quality and market prices at time of sale. The largest uncertainty is whether councils collectively sign ~$8m/year of contracts, hence the scenario range above.

From one Ryde contract to full Sydney coverage in six years

Growth follows the contracts: prove the model in Ryde, expand across the catchment, then the harbour, then greater Sydney. Once Sydney is covered, expansion stops, the fleet simply maintains itself.

120 Guardians serviced by a lean crew of ~15, one for every two of the ~30 stations. Their job: hand the catch to recycling-company collectors when the Guardians dock, and keep every unit charging. Expansion stops, only ~12 replacement Guardians per year at ~$7,500 each.

Beyond Year 10

Once the Sydney model has matured and profits have grown, RiverGuardian will expand into regional NSW, with the Hunter, Port Stephens and Newcastle among the first targets.
